BSTRACT
La tesi presenta il percorso di stage svolto presso l’azienda Metalmeccanica Iacomelli, azienda specializzata nella realizzazione di prodotti custom, in particolare porte e portelli per yacht. Essa lavora su commessa ed ha caratteristiche artigianali che, sebbene garantiscano qualità e soddisfazione al cliente, danno luogo a criticità nel processo produttivo, generando un tempo di attraversamento lungo. Attraverso la redazione della Value Stream Mapping si è monitorato il processo, utilizzando un modello basato su una commessa ideale, che ne mettesse in evidenza le problematiche escludendo dall’analisi le complessità generate dalle specificità della commessa. In seguito sono stati individuati i momenti di attesa e le attività a non valore da eliminare, da ciò le azioni per la reingegnerizzazione da intraprendere, infine è stata redatta una nuova VSM to be che mostrasse il nuovo modello di processo produttivo.
Tutte le azioni proposte sono state applicate a due commesse reali presenti in azienda nel periodo di tirocinio. I risultati ottenuti sono da considerarsi positivi in quanto si riduce il tempo di attraversamento e sono sensibilmente ridotte le attese tra le diverse fasi produttive, rispettando la pianificazione del lavoro. Quindi è possibile concludere che il processo è stato reingegnerizzato e l’azienda può gestire e realizzare ogni commessa con tempi di attraversamento minori.

BSTRACT
The thesis presents the path of internship took place at the company Metalmeccanica Iacomelli, a company specialized in the production of custom products, in particular doors for yachts. Its production process is organized on order basis and has features crafts that, although guaranteeing quality and customer satisfaction, give rise to problems during the production generating a long crossing time. Their production process has been monitored through the preparation of Value Stream Mapping, using a model based on an ideal order that emphasizes the problems excluding from the analysis the complexity generated by specificity of the order. Afterwards the waiting times and worthless activities have been identified to be eliminated, the actions to be taken for the re-engineering have been established and finally a new VSM to be that showed new model of the production process was drafted.
All proposed actions have been applied to two real orders in the company during the period of internship. The obtained results can be judged positive as the time of crossing and the waiting times between the different stages of production were significantly reduced respecting the planning work. So it is possible to conclude that the process was re-engineered and the company can manage and deliver every order with shorter crossing times.
