Abstract
STUDIO E IMPLEMENTAZIONE DI UNA SOLUZIONE WAREHOUSE MANAGEMENT SYSTEM PER LA GESTIONE DELLA LOGISTICA OPERATIVA DI MAGAZZINO
Questa tesi tratta l’attività di project chartering (attività di tipo pre-progettuale e di sviluppo delle idee che risultano propedeutiche alla fase di introduzione del sistema), necessaria per arrivare alla fase di “The Project” di un nuovo sistema WMS (warehouse management system) che permetta di ottenere i seguenti obiettivi di sistema: contabilità delle giacenze in tempo reale; tracciabilità informatica fra materie prime e prodotto finito (abbandono moduli cartacei);rilevazione dei consumi reali. Il progetto è stato avviato mediante una prima analisi AS IS, volta a mettere in luce problemi e vincoli dei processi attuali, operativi e fisici, al fine di valutare in modo sistematico l’attuale modalità di gestione delle materie prime (bobine di carta e materiali sussidiari). Grazie al raggiungimento di questa visione, si è resa possibile un’attività di brainstorming con il vendor Replica Sistemi, per valutare vincoli, obiettivi, best practices e performance all’introduzione di un nuovo sistema WMS. In parallelo a tutto questo si è posta l’enfasi sulla fase di priority definition, dove si sono circoscritti, target, vincoli e profondità dell’intervento di business process reengineering, per limitare il rischio di fallimento del progetto stesso e definire l’area di intervento. Dall’unione sinergica delle attività di cui sopra, si è innescato il BPR, mediante la progettazione dei processi ideali (TO-BE), sia informativi che operativi, e delle interfacce tra sistemi IT, per perseguire i tre obiettivi strategici del sistema. Tutte le informazioni raccolte e i documenti creati stanno rendendo efficace ed efficiente la fase di “The Project” (attualmente in corso), cioè quella attività di parametrizzazione e implementazione del sistema fino al momento di “Go-Live” (rilascio), permettendo di raggiungere i seguenti obiettivi: riduzione del tempo e dei costi per arrivare al go-live del sistema; diminuzione del rischio di fallimento del progetto di introduzione del sistema.

In this document “The Chartering Project ” Activity has been developped (pre-planning activity of concept development and introductory to the system introduction phase), necessary to reach “The Project “ phase of a new system identified with the WMS (Warehouse Management System). With this WMS we have to reach these three system targets: real time stock account of raw materials; traceability on the system IT between raw materials and final goods (giving up the paper frame); detect the real use of materials. The project has started with a first AS IS analysis, to show problems and constrains of the actual processes (operation and information flow), in order to view and figure out the actual way of raw materials management. With this vision, we have planned a brainstorming day with Replica Sistemi vendor, to understand constrains, targets, best-practices and performances linked to the introduction of WMS system. With another phase, called Priority definition, we have identified the target and the depth of business process reengineering, to reduce the project failure. With the information extract from the previous activity, we have stated the BPR, of operation process and information process, interfaced between IT system, to meet three system targets. All the information and the documents made, are making “The Project” Phase efficient and effective (still under construction); with the Project Phase, we have to set-up and implement the system until the “Go-Live” time (final release). The Project Chartering and the information produced will allow to meet these goals: time and cost reduction to reach the go-live moment, and reduction of the probabilities of failure.
